You became a QA engineer to catch real issues before users ever saw them. To think through how software can fail and help protect the user experience. But over time, too much of that work gets replaced by fixing selectors, updating locators, and chasing failures caused by the tests themselves.

That is the maintenance ceiling. In dynamic teams, script-based automation often creates so much upkeep. QA engineers often spend more time keeping old tests alive than improving coverage or reducing risk. In this article, we unpack why maintenance takes over and what becomes possible for QA when it doesn't have to. 

The Inversion: When Maintenance Overtakes Coverage

Script-based automation was built on a simple idea: write a test once and keep running it as the product evolves. That worked when releases were slower and applications changed less often. But in today’s fast delivery environments, even small UI or flow changes can break tests without any real product issue behind them. That is why maintenance now eats up so much QA time.

The Compounding Problem: Coverage Stagnation

When maintenance starts taking up half of your engineering capacity, new test coverage quickly slows down. The regression suite stops expanding, new features get only light manual checks, and the value of automation begins to fade. On top of that, fragile tests make results harder to trust, so engineers start re-running tests before believing them.

Why Scripts Are Structurally Fragile

It helps to be specific about why script-based automation becomes so hard to maintain, because saying “scripts are brittle” does not explain much on its own. The real issue is in the design. Scripts are tied to the current version of the application, so even small implementation changes can break them. The test does not understand what it is trying to prove. It only knows where things were when the script was written.

That is very different from how a human tester works. A person understands the goal of the test. They know, for example, that a checkout flow should accept a valid payment and reject an invalid one. So if a button moves or a field gets renamed, they can still follow the flow. A script cannot do that. It fails, throws an error, and waits for someone to repair it. That gap between intent-based testing and implementation-based scripting is what creates the maintenance ceiling.

Forrester’s research on the autonomous testing market shows that this is now a widely recognized problem. More than 60 percent of QA leaders say automation maintenance is a major barrier to DevOps success. The number has stayed stubbornly high because the core architecture has not changed, only the speed of software delivery has (Forrester, 2025). Teams know the problem is real. What they still need is a better model to solve it. 

What Testing Outcomes Actually Means

Outcome-based testing starts from a much better question. It focuses on whether the user gets the expected result, not whether a selector still points to the right element.

It defines tests around user goals, not page structure or fragile technical details. The focus shifts from implementation steps to the business outcome the feature should deliver. A login test checks successful access, not whether a specific button ID still exists. Because of that, tests can survive UI changes far better than script-based automation. This lets SDETs spend more time on coverage, risk, and quality strategy. 

What Changes When the Platform Handles Implementation

When an AI-powered testing platform takes over the implementation layer, the team’s work changes in a meaningful way. Instead of spending time on locator fixes and script repair, they can focus on strategy, and risk.

  • Trust in the pipeline comes back: When tests stop failing for random UI changes, teams start believing the results again, and that makes continuous delivery much stronger.

The Transition: From Where You Are to Where You Need to Be

Most teams cannot replace their entire test suite overnight. Moving from script-based automation to outcome-based testing takes planning, so the smartest place to begin is usually where maintenance is hurting the most.

That usually means focusing first on the tests that break often, take the most time to update, and give the weakest signal. Once those tests are removed from the constant repair cycle, the team gets time back almost immediately.

That extra time can then be used to add coverage in places that were previously ignored because the team was stuck maintaining old scripts. After a few sprints, the balance starts to change, and more effort goes into new coverage instead of repeated fixes.

The State of Quality Report 2025, based on surveys with more than 1,400 QA professionals, found that lack of time for thorough testing and heavy workload are still two of the biggest challenges teams face (Katalon, 2025). Those pressures ease a lot when maintenance stops taking up so much of the team’s energy.

You already know where your time should be going: risk analysis, coverage strategy, exploratory testing, and better conversations with product and engineering about release quality. That is the real work of a senior SDET, and it is the work that creates the most value.
